{"id":1157,"date":"2015-03-14T00:31:28","date_gmt":"2015-03-13T23:31:28","guid":{"rendered":"http:\/\/jpca.fr\/wpress\/?p=1157"},"modified":"2015-03-14T00:44:26","modified_gmt":"2015-03-13T23:44:26","slug":"software-solution-project-planning","status":"publish","type":"post","link":"https:\/\/jpca.fr\/wpress\/software-solution-project-planning\/","title":{"rendered":"Software Solution Project Planning"},"content":{"rendered":"<p><a href=\"http:\/\/jpca.fr\/wpress\/wp-content\/uploads\/2015\/03\/project_phases.png\"><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-1160 size-full\" src=\"http:\/\/jpca.fr\/wpress\/wp-content\/uploads\/2015\/03\/project_phases.png\" alt=\"project_phases\" width=\"832\" height=\"439\" srcset=\"https:\/\/jpca.fr\/wpress\/wp-content\/uploads\/2015\/03\/project_phases.png 832w, https:\/\/jpca.fr\/wpress\/wp-content\/uploads\/2015\/03\/project_phases-300x158.png 300w\" sizes=\"auto, (max-width: 832px) 100vw, 832px\" \/><\/a>This article is an extract of the <a title=\"Software R&amp;D Best Practices\" href=\"http:\/\/jpca.fr\/wpress\/rndbp\/\">Software R&amp;D Best Practices<\/a> training, it presents how the project manager should handle a software solution project planning and rollout.<\/p>\n<p><strong>Project planning<\/strong><\/p>\n<p>The project planning preparation is divided in 3 sub-projects.<\/p>\n<ul>\n<li>Plan the pre-study phase.<\/li>\n<li>Plan the project from study to delivery<\/li>\n<li>Plan the maintenance phase<\/li>\n<\/ul>\n<p>The pre-study phase must be planned itself in an autonomous way because the project may finish if there&rsquo;s no agreement on the scope, duration, cost and quality are found between the provider and the customer.<\/p>\n<p>The maintenance phase is planned after the customer accepetance meeting (ie the final payment but eventually the warranty). It\u2019s a recurrent activity phase with mini-projects to be planned on a continuous flow basis up to the maintenance phase end that depends on product life time (or contract guarantee) duration and scope<\/p>\n<p>The remaining project phases, from study to delivery will be planned during the pre-study and finalized at it\u2019s end because without a completed and validated solution requirements document, the project manager does not have enough stable information to produce a realistic project plan.<\/p>\n<p><strong>Project planning steps<\/strong><\/p>\n<p>The project planning can be done with following steps:<\/p>\n<ol>\n<li>Define project work breakdown<a href=\"#_ftn1\" name=\"_ftnref1\"><\/a><\/li>\n<li>Estimate project tasks workload<\/li>\n<li>Assign resources to tasks : check\/ask for resources availability<\/li>\n<li>Identify project risks<\/li>\n<li>Determine project risks &amp; events buffer<\/li>\n<li>Determine project milestones<\/li>\n<li>Iterate on scope, milestones, cost and quality with customer, manager, team and quality assurance officer<\/li>\n<\/ol>\n<p>These steps should be done in the proposed order in a Gantt chart like this one:<\/p>\n<p><a href=\"http:\/\/jpca.fr\/wpress\/wp-content\/uploads\/2015\/03\/project_wbs.png\"><img loading=\"lazy\" decoding=\"async\" class=\" wp-image-1158 size-full aligncenter\" src=\"http:\/\/jpca.fr\/wpress\/wp-content\/uploads\/2015\/03\/project_wbs.png\" alt=\"project_wbs\" width=\"330\" height=\"791\" srcset=\"https:\/\/jpca.fr\/wpress\/wp-content\/uploads\/2015\/03\/project_wbs.png 330w, https:\/\/jpca.fr\/wpress\/wp-content\/uploads\/2015\/03\/project_wbs-125x300.png 125w\" sizes=\"auto, (max-width: 330px) 100vw, 330px\" \/><\/a><strong>Project workload estimation<\/strong><\/p>\n<p>The project workload estimation (cost and duration) should be based on implementation workload (development, integration, unit tests and software documentation writing) done in the build phase.<\/p>\n<p>The study workload, test workload (including test preparation, test runs and issues fixes), delivery workload and project management workloads are deduced from the implementation workload.<\/p>\n<p>The implementation workload is deduced from\u00a0solution requirements document (contains use cases, logical architecture, integration flows, business rules, software documentation to be delivered and other non business requirements)<\/p>\n<p>The development workload can be estimated with an in-house method or standard method like <a href=\"http:\/\/en.wikipedia.org\/wiki\/Function_point\">Functional Points<\/a> or <a href=\"http:\/\/en.wikipedia.org\/wiki\/COCOMO\">COCOMO<\/a><a href=\"#_ftn2\" name=\"_ftnref2\"><\/a>.<\/p>\n<p>An estimation table about how to spread the total workload from the implementation workload in the build phase is provided in\u00a0the <a title=\"Software R&amp;D Best Practices\" href=\"http:\/\/jpca.fr\/wpress\/rndbp\/\">Software R&amp;D Best Practices<\/a> training.<\/p>\n","protected":false},"excerpt":{"rendered":"<p>This article is an extract of the Software R&amp;D Best Practices training, it presents how the project manager should handle a software solution project planning and rollout.
